The five-act structure
Act 1: The old world. Describe how things work today. Not how they're broken. How they work. Let the investor see the current reality.
"Today, when a climate tech startup needs to measure its carbon offset, they hire a team of environmental consultants, wait 8 to 12 weeks, and pay $50K to $200K for a report that's outdated by the time it's delivered."
Act 2: The shift. What changed that makes the old way unsustainable? A technology shift, a regulatory change, a market behavior change. This act creates the "why now."
"New satellite imaging and sensor technology now captures emissions data in real-time. The data exists. Nobody is making it accessible."
Act 3: The new world. Paint the picture of what's now possible. This isn't your product yet. It's the category.
"Continuous, automated carbon measurement is now possible at 1/10th the cost and 100x the speed."
Act 4: Your solution. Now introduce your company. You're not the hero. You're the vehicle that makes the new world real.
"We turn satellite emissions data into audit-ready carbon reports. Upload your facility locations. Get your report in 48 hours."
Act 5: The proof. Traction, revenue, pilots, team. Why should anyone believe this works?
"Live with 14 companies. $340K ARR. Team includes former NASA remote sensing engineers."
Why this structure works
It works because it mirrors how investors make decisions. They invest in trends, not products. The five-act structure shows the trend first, then positions your product as the inevitable response.
A climate tech founder who restructured his deck
His original deck started with "About Us" and ended with "Market Size." Twelve slides, heavy on technology, light on narrative. Investors said "interesting" and never followed up.
The restructured version started with a photo of a consultant standing in a field with a clipboard. Caption: "This is how carbon measurement works today." By slide three, investors understood the problem. By slide five, the solution felt obvious.
He closed his seed round in six weeks.
